Leadership Lens: Stop Leaving Teamwork to Chance

Let’s be real: hoping great teamwork just happens won’t work. Keystone Conversations are the secret sauce your team needs to move from underperformance to high performance.

Imagine your team right now. Looks great on paper, right? Smart people, complementary skills, clear roles—yet somehow there’s friction, miscommunication, and expectations that don’t align. Why? Because most teams never clearly discuss how they’ll actually work together.

Not just the WHAT, but HOW

We’re excellent at talking about tasks, but rarely talk about how we’ll approach them. Michael Bungay Stanier calls these “Keystone Conversations”—the critical dialogues that clarify expectations between individuals. Now imagine extending that clarity to your whole team.

“The single biggest problem in communication is the illusion that it has taken place.”
— George Bernard Shaw

Without clear agreements, relationships are left to chance, and things inevitably get messy. Teams end up spending energy fixing misunderstandings rather than hitting their goals. But what if your team had explicit agreements on handling disagreements, decision-making, feedback, and deadlines?

By proactively investing in Team Keystone Conversations, your team will create strong, resilient bonds and spend less time putting out fires and more time achieving sustained high performance.

The truth is, most teams don’t lack talent—they lack deliberate dialogue about how to best work together.

Keystone Conversations are a little bit like the rules of engagement in sports—without them, even a talented team can’t win championships.

Picture a professional sports team. At season’s start, players and coaches collectively define their team norms: communicating under pressure, supporting each other through setbacks, and celebrating successes. I heard about a famous rugby team that explicitly agreed to resolve conflicts openly and quickly. When tensions arose, a quick huddle, open dialogue, and back into the game. They won that year, crediting these early conversations as pivotal.

Research by Lenberg and Feldt (2018) reinforces this idea: they found that clearly defined team norms predict team performance and job satisfaction even more powerfully than psychological safety alone. This highlights how essential intentional Keystone Conversations are—clarifying exactly how your team collaborates can dramatically boost both your team’s success and their overall happiness at work.

The Keystone Conversations Model

We find that identifying the level of trust and clarity in your team helps with taking the next steps.

Low clarity, low trust: Dysfunctional teams

Misunderstanding, ongoing conflicts, low morale, and poor results. Energy is spent managing tension (or engagement) and genuine collaboration

Low clarity, high trust: Well-intentioned but ineffective teams

High trust means relationships are good, but the lack of clear norms results in confusion, missed deadlines, or inconsistent outcomes.

High clarity, low trust: Transactional teams

Clear on process but low trust means team members might comply superficially without real engagement, limiting creativity, innovation, and genuine collaboration.

High clarity, high trust: High-performing teams

These teams consistently thrive, effectively manage conflicts, communicate clearly, and excel through sustained collaboration.

No matter where your team is, Keystone conversations help create or refresh your team’s norms and ways of working.

Solutions & Practical Tips: Implementing Keystone Conversations

1. Set the Stage (Preparation)

Schedule intentionally: Instead of squeezing these conversations into packed agendas, dedicate specific time slots—perhaps an offsite or a focused team session—so everyone is mentally prepared.

Prepare key questions: Bring powerful, open-ended questions to guide discussions, such as:

  • “How do we want to handle disagreements or difficult conversations?”
  • “What’s the best way for us to give and receive feedback?”
  • “What does effective decision-making look like for us?”

2. Co-create Norms (Agreement)

Collaborative brainstorming: Allow every team member to voice their suggestions openly to ensure buy-in. Use tools like post-it exercises, virtual whiteboards, or breakout discussions.

Prioritize clarity: Create straightforward, actionable norms, such as:

  • “We commit to raising issues directly within 24 hours.”
  • “Feedback is given constructively and privately whenever possible.”
  • “Decisions that affect everyone are always discussed as a team.”

3. Regular Reinforcement (Application)

Consistent check-ins: Integrate brief reflections into your routine meetings—just five minutes asking, “How well are we living our norms this week?”

Celebrate norm-aligned behaviour: Publicly highlight when someone demonstrates agreed-upon behaviours to reinforce and encourage continued adoption.

4. Integrate into Daily Practice (Ongoing)

Visual reminders: Put your agreed norms somewhere visible—team walls, virtual spaces like Slack or Teams channels—so they’re always top-of-mind.

Meeting integration: Start meetings referencing your norms, ensuring they’re actively guiding daily interactions (e.g., “Remember, we agreed everyone gets uninterrupted speaking time”).

5. Review and Revise (Continuous Improvement)

Scheduled evaluations: Every quarter, dedicate time to revisit and revise your team norms, checking if they still serve the team’s current dynamics and goals.

Feedback loops: Regularly invite and integrate feedback, asking questions like, “What’s working about our current agreements, and what needs updating?”

By taking these simple yet deliberate actions, Keystone Conversations will quickly become ingrained, moving your team from potential friction to consistently high performance.
